A Pitfall Almost Every Small Team Has Fallen Into
Last year, during one of our team's releases, a database migration script failed halfway through, the application layer threw errors, and the service went down. Even more embarrassing: we had no rollback plan prepared before the migration. Three of us spent over an hour manually restoring the database before it was usable again.
During the post-mortem, we realized the problem wasn't that "no one thought about rollback." The problem was:
- Rollback scripts are always the thing you'll write "when there's time." Writing migration scripts is a hard requirement for going live; writing rollback scripts doesn't block the release, so they always get skipped.
- Rollback is harder to write than migration. Migration is "add a column, create a table"; rollback is "drop a column, move data, handle foreign keys, deal with new data written in the meantime"—logically much more convoluted.
- Manual reviews struggle to catch the pitfalls in rollback scripts. For example, whether DROP COLUMN locks the table, whether rollback would cause business data written during the migration to be lost, or dialect differences across databases. Reviewing these by eye is inefficient and error-prone.
As a manager, I realized this wasn't an attitude problem—it was a process problem. And the solution to a process problem is usually not "tighten requirements," but reduce the cost to zero—make writing a rollback plan so cheap there's no excuse not to do it.
What AI Can Do Here
Our approach: turn the "rollback plan" into an AI-assisted deliverable in the release process, in four steps:
Step 1: Migration script review. After a developer submits a migration script, AI first performs a round of static review—identifying destructive operations, potentially long-locking large transactions, and dialect compatibility issues. This exposes risks before the rollback plan is even written.
Step 2: Generate a rollback script draft. Feed the migration script and table schema context to AI to generate a paired rollback script, with each migration statement mapped to a corresponding rollback logic, and data-loss risks flagged.
Step 3: Human confirmation of key decision points. AI explicitly lists items that "cannot be rolled back automatically" or "will lose data on rollback"—for example, how to handle data written during the migration window. These decisions must be made by humans; AI's job is simply to lay out the complete list of questions.
Step 4: Incorporate into the release checklist. The rollback script is stored in the repository, in the same directory and with the same number as the migration script. One item is added to the pre-release checklist: "Has the rollback script been reviewed?" Without this item checked, the migration is not allowed to run.
After running this process for a quarter, the most visible change: rollback plan coverage went from "depends on the mood" to 100%, and review time dropped from an average of one hour to about ten minutes—because the AI draft has already aligned the format and covered common pitfalls, leaving humans only to make decisions.
A Reusable Prompt Template
Here's the template our team uses internally—feel free to adapt it:
你是一名资深DBA,帮我为以下数据库迁移脚本生成回滚方案。
## 背景
- 数据库类型与版本:[如 PostgreSQL 15 / MySQL 8.0]
One usage tip: always provide the table schema context. If you only give the migration SQL, AI's judgment of data dependencies will be much weaker; paste in the DDL of the relevant tables as well, and the output quality improves noticeably.
Before vs. After AI
| Dimension | Before | After AI |
|---|---|---|
| Rollback script coverage | Some migrations, roughly half | 100%, enforced by process |
| Time per rollback plan | One to two hours (often skipped) | ~10 minutes reviewing the AI draft |
| When risks are exposed | After things break | During migration review |
| Review quality | Depends on individual experience, inconsistent styles | AI catches common pitfalls as a baseline; humans make key decisions |
| Onboarding cost for newcomers | Had to fall into pits to learn rollback essentials | Follow the template; decision points are explicitly listed |
One thing to be clear about: AI cannot guarantee rollback scripts are 100% correct. Our positioning is—AI is responsible for completeness and draft quality; humans are responsible for key decisions and final confirmation. This division of labor isn't laziness; it's precisely risk control: AI makes sure "everything that should be considered is considered," and humans make "every call that should be made"—reducing the probability of both omissions and misjudgments at the same time.
Three Lessons from a Manager's Perspective
- Rollback plans must be process-driven, not left to self-discipline. Only after AI brings the cost down does it become reasonable to put it into the checklist. High-cost process requirements always end up as empty formalism.
- AI deliverables must be under version control. Rollback scripts live in the same repository and directory as migration scripts, traceable at release time. AI-generated artifacts that don't make it into the repo might as well not exist.
- Keep human decision points. Rollbacks involving data loss always require a human sign-off. AI can list the options; it can't decide for you whether to drop the data.
Final Thoughts
Database migration rollback is technically demanding but highly repetitive—exactly the kind of work AI is best at sharing.
